AI outsourcing: what to outsource and what to keep in-house
AI can save your team hours every week, but not everything should be handed over. A practical guide to splitting AI work between your team and a partner.

Every company wants to do something with AI. Few have the in-house expertise to do it well. That's why more teams look at AI outsourcing: bringing in a partner to build and integrate AI into existing processes. The key question is what to hand over and what to keep.
What works well to outsource
- Integrations. Connecting a language model to your CRM, helpdesk, webshop or ERP is specialist work, but it follows proven patterns.
- Workflow automation. Orders, leads, invoices and reports flowing between tools with n8n, Make or custom code.
- AI agents with clear guardrails. Agents that draft replies, qualify leads or enrich data, with a human approving where it matters.
- Prototypes. Testing an idea in a few weeks before committing a roadmap to it.
What to keep in-house
- Your data and its ownership. Decide where data lives and who can access it. A partner builds; you stay in control.
- Product decisions. Which problems AI should solve, and what "good" looks like, is a business choice.
- Domain knowledge. Your team knows the edge cases. Keep them close to every AI project.
Start small and measurable
- Pick one process that's repetitive and well understood, such as answering common support questions or processing incoming orders.
- Define success upfront: hours saved, response time, error rate.
- Build in a few weeks, not quarters, and run it next to the current process first.
- Scale what works. Turn the first win into a pattern for the next process.
What to ask an AI partner
- Which models and tools do you use, and why for this case?
- How do you handle privacy, logging and data retention?
- How do humans stay in the loop?
- Who maintains it after launch?
The bottom line
Outsource the specialist build work, keep ownership of data and decisions, and start with one measurable process. That's how AI goes from experiment to something your team relies on every day.
